AI Agents Are Upsells, Not New Revenue
Every company shipped AI agents this quarter. None of them broke through on NRR. The upsell narrative is emerging but unproven.
HubSpot launched Customer Agent and Prospecting Agent. Zoom shipped AI Companion 3.0. Microsoft bundles Copilot into M365 agreements. Salesforce made Agentforce the centerpiece of its Investor Day. Every company has an AI agent story.
But the numbers tell a different story. HubSpot grew revenue 21% while ARPU increased only 3% — growth came from new customers, not upselling AI features. Zoom's NRR sits at 98%, meaning existing customers are actually spending less. Microsoft doesn't break out Copilot revenue separately, which usually means it's not big enough to brag about yet.
The pattern: AI agents are landing as feature additions to existing contracts, not as new revenue streams. They're preventing churn and aiding competitive positioning, but they're not yet the expansion engine the market is pricing in.
